管理咨询调研诊断的核心是什么?

1、调研团队的组合至关重要。“有什么样的团队就有什么样的战斗力”,“好的开始的成功的一半”。调研作为项目运作的初步,其作用不言而喻。调研团队的组合要重 点考虑两个互补性,一是管理咨询师专业技能上的互补性;二是咨询老师性格上的互补性。两个互补性都要达到协调、平衡的状态。

2、召开调研培训或调研会议。咨询老师的专业性往往都很强,还要进行培训吗?对,正因为专业性强,更有整合的必要性,通过培训,使大家具有“同性”,如此才不致紊乱。调研培训内容包括调研专业知识和调研制度两方面。调研会议主要是明确谁负责调研(调研分工),调研什么(内容和范围),哪里调研(调研项目简介),怎么调研(调研方法),调研方向等内容。

The main purpose of the research meeting is to clarify who is responsible for the research (division of research), what (content and scope), where (introduction of research project), how (research method), and research direction.

3、从一开始就做好调研计划。有人觉得调研时调研计划无须做细。对于此种看法,管理咨询不敢苟同,认为:计划越细化越好,为什么?只有对计划进行一层层分解,细化出具体的动作来,才能将事物确定,才能“受控”。调研计划应由全体调研人员与专家组人员在调研前几日编制,以准确到半日为宜。

It holds that the more detailed the plan, the better. Why? Only by decomposing the plan layer by layer and refining the specific actions, can things be determined and "controlled". The investigation plan should be prepared by all investigators and experts a few days before the investigation, and it should be accurate to half a day.

4、调研是有一定方法的。管理是有共性的,管理问题,管理方法同样具有共性。本人建议:

① 从“6化”即(制度化、文件化、流程化、表单化、数据化、规范化、标准化)的角度看现状问题。以规范化的部门绩效目标,三大条例、作业流程及表单等作为“参照物”,对照实际查找问题点及支撑该问题点的事实。

③ 对搜集到的问题材料以专业的管理工具进行统计、分析,使其更让人折服。

④ 搜集填写过的资料、表单记录,从上找出问题点及调研切入点。

5、不可忽视调研中的内部沟通作用。因为情况的不了解方需要调研。要避免重复调研、交叉调研,提高调研准确性、效率性的好办法是进行内部的沟通。一是增加沟通频次,以2—3次/天为宜;二是对于沟通中存在的疑问或分歧之外,一定要进行补充调研,直到弄清为止;三是对于沟通中的重要情况要作记录。

6、适当运用表单推动调研工作。企业的运作大多是通过表单来进行的,设计部分表单交企业内人员填写不仅是搜集资料和数据的一种方法,更可以导入一种表单意识,为推动以后的项目实施工作搭下基础。

6. Use forms appropriately to promote research work. Most of the operations of enterprises are carried out through forms. The design of some forms to be filled in by the personnel in the enterprise is not only a way to collect information and data, but also can import a form consciousness, which can lay the foundation for the future project implementation.

7、调研、调研报告、流程表单编制工作同步进行。晚上对白天调研情况进行整理、分析后编制调研报告,调研报告中问题描述可从部门或系统的纵向职能展开,原因分析可从问题的横向职能展开,如仓库问题描述有区域规划问题、盘点问题、帐务处理问题等,原因分析有组织建设、部门/人员职责、培训、制度、表单、责任机制等。其次,可按照各系统的作业流程顺序来编制。企业管理咨询建议在对被调研部门情况(主要是问题点)基本了解的基础上可针对性地编制部分流程及表单,尽量让调研、调研报告、流程及表单同步运行,减少三者之间的停留量,以提高工作效率。在这里需特别注意和强调的是:各位咨询师编制的调研报告、流程及表单的格式要统一,接口要吻合,避免因格式不统一,接口对不上而引起的“返工”、“返修”,从而得不偿失。

The problem description in the investigation report can be carried out from the vertical function of the department or system, and the cause analysis can be carried out from the horizontal function of the problem. For example, the description of warehouse problems includes regional planning problems, inventory problems, accounting treatment problems, etc., and the cause analysis includes organization construction, Department / personnel responsibilities, training, system and table Single, responsibility mechanism, etc. Secondly, it can be worked out according to the sequence of operation flow of each system. Enterprise management consulting suggests that on the basis of basic understanding of the investigated departments (mainly the problem points), some processes and forms can be compiled, and the investigation, research reports, processes and forms can be run synchronously as far as possible, so as to reduce the amount of stay among the three, so as to improve work efficiency. Here we need to pay special attention to and emphasize that the formats of the research reports, processes and forms prepared by the consultants should be unified, and the interfaces should be consistent, so as to avoid the "rework" and "repair" caused by the inconsistent formats and incorrect interfaces, so that the gain is not worth the loss.
